Understand the three reasons prospects no-show
Not all no-shows are the same. In order of frequency:
- Forgot the appointment. Most common by far. They booked at 11 PM Sunday, life happened Monday, forgot by Wednesday.
- Booked with multiple firms and picked another. Shopping behavior, especially in PI, DWI, and immigration.
- Changed their mind or resolved the issue. Divorce prospects reconcile, injury prospects recover, criminal defendants take a plea.

The reminder cadence that works
The specific timing and channel matter more than the content:
- Immediately at booking: confirmation email + SMS with calendar invite (
.icsattachment) - 24 hours before: email reminder with a one-tap reschedule link
- 1 hour before: SMS reminder with the call-in number or address
- 15 minutes before (optional): SMS "See you in 15 minutes at [address / Zoom link]"
The 1-hour SMS is the single highest-value reminder. Firms that skip it see 2–3× more no-shows than firms that include it.
Get the reschedule link right
The reminder that includes an easy reschedule link actually reduces cancellations, counterintuitively. Prospects who cannot make the original slot will silently no-show unless you make rescheduling frictionless. A tap-once reschedule link converts about 40–60% of would-be no-shows into rescheduled (still-real) consultations.
Bad: "Please call the office to reschedule." Good: "Can't make it? <a href="https://..." rel="noopener noreferrer" target="_blank">Reschedule in one click.</a>"
The deposit strategy
For firms in high-shopping practice areas — PI, DWI, immigration, family law — a small refundable deposit at booking dramatically reduces no-shows.
Common structures:
- Fully refundable $50 deposit, applied to legal fees if retained.
- $100 consultation fee, waived if retained.
- No deposit for referred clients, deposit only for cold web bookings.
Firms worry deposits scare off prospects. In practice, deposit-backed bookings tend to have higher intent — the prospects who pay the deposit are more likely to retain than the free-booking cohort.
The right test: run deposits for 30 days, compare conversion (booking-to-signed-client) against the free-booking baseline. Most firms see net revenue rise even if raw booking count drops slightly.
Reduce the barrier at the start
The other lever: make booking so easy that a "hot" prospect books before they can shop around.
- Booking form on the home page above the fold, not buried in Contact
- Three fields max (name, email, phone) — everything else can be collected in the intake questionnaire after booking
- Available slots visible the same day and the next day, not just "next Tuesday"
- Confirmation email arrives within 30 seconds
If your booking system requires an account, a login, or 12 fields, expect no-show rates above 30% regardless of what reminders you send.
Route the no-shows
Not every no-show is lost — some are just delayed. The follow-up matters:
- 1 hour after no-show: automatic SMS "We missed you at 2 PM. Want to reschedule? [Link]"
- 24 hours after: personal email from the attorney or paralegal
- 7 days after: one final follow-up with a helpful legal resource, not a sales push
Firms that run this three-touch follow-up recover 15–25% of no-shows into rescheduled (and often converted) consultations.
Track the right metrics
The metrics that actually inform intake decisions:
- No-show rate by source (paid, organic, referral)
- Booking-to-consultation rate (percentage of bookings that actually happen)
- Consultation-to-signed-client rate
- Revenue per booking (total signed revenue / total bookings)
Look at revenue per booking, not just no-show rate. A high no-show rate on ultra-cheap Facebook traffic can still be more profitable than a low no-show rate on expensive Google Ads. The point of tracking is decisions, not vanity.
